Sneaker and shoe cleaning with pickup and delivery

Pilot routeConsumer services / garment and footwear careReviewed 2026-11-05
A one-person, home-based shoe care service. Customers drop off or send dirty sneakers by courier or parcel locker and get them back cleaned, restored and dried. Pricing is per pair or by bundle, and the business relies on repeat orders.

Problem and buyer

Many people own expensive sneakers and leather or suede shoes that get dirty, yellowed or stained. Cleaning them at home is slow and risky, because the wrong product can ruin suede, glue or midsoles. Local cobblers often do not offer proper cleaning or restoration. Dropping shoes off in person is inconvenient for busy people.

Who pays: Adults in a city or large town who own several pairs of sneakers or premium shoes, roughly 18 to 40 years old. This includes sneaker collectors and resellers who need pairs cleaned before selling. A secondary group is parents with children's shoes and people restoring shoes after events or seasons.

The offer

A per-pair cleaning service with three tiers: basic clean, deep clean and restoration. Restoration covers sole whitening, suede revival and deodorising. Customers can use local pickup and delivery, a parcel locker or a prepaid courier label. Every pair is photographed at check-in and on return. Bundles such as 3 or 5 pairs encourage repeat orders.

  • Cleaned and dried pair returned within an agreed turnaround (e.g. 5–7 days)
  • Before/after photos of every pair, recorded at check-in and sent to the customer
  • Optional add-ons: sole whitening, suede/nubuck treatment, deodorising, protective spray, lace replacement
  • Written service terms covering condition at intake, material limits and liability for damage
  • Bundle or subscription card for repeat customers

How the model works

Customers hand over dirty sneakers and shoes via a courier, pickup or parcel locker; a cleaner washes, restores and dries them and returns them, charging per pair or by bundle and relying on repeat orders..

Today’s alternatives: DIY cleaning kits and sprays, which are cheap but time-consuming and risky on delicate materials. Washing machines often damage shoes. Local cobblers and dry cleaners may decline sneakers or charge high rates for limited results. Existing sneaker-cleaning shops are fragmented and mostly require dropping shoes off in person. Some people simply replace their shoes.

Fit for your market

Keeps
Per-pair and bundle pricing, the convenience of pickup or locker drop-off, before/after photos as the main marketing, and reliance on repeat customers.
Changes
Prices must reflect Western labour costs, and courier costs are higher, so the focus shifts to premium sneakers, deep cleans and restoration rather than very cheap high-volume washing. Orders are handled by one person working from home instead of a centralised processing operation. Written liability terms and photo documentation matter more.
Not included
The ultra-low per-pair prices and large centralised factory-style processing seen in faster-moving markets do not carry over. Neither do the large app-based distribution channels that bring huge order volumes. A solo operator has to build local demand directly.

First test

Spend days 1–2 cleaning 3–5 of your own or friends' pairs to produce before/after photos and time each job. On day 3, publish a simple one-page offer with three price tiers, local pickup or locker drop-off, and written terms with photo check-in. On days 3–10, post in 5 or more local sneaker or community groups and contact 10 local shops or gyms. Offer an introductory price on the first 15 pairs and keep a dated order log recording customer, pair, price, time spent and outcome. Register as a sole trader if required before taking paid orders.

Continue if: Within 10 days of launch, the order log and payment records must show all of the following: at least 8 paid pairs, from at least 5 different customers who are not friends or family; an average price of at least €18 per pair; zero damage claims; and at least 2 customers asking for a second order or buying a bundle. A third party can check every point against the log, payment receipts and the before/after photos.

Why it might fail

  • Damage to expensive or collectable shoes, such as glue failure, colour bleed or suede damage. This can lead to costly claims and needs clear terms, photo check-in and possibly insurance.
  • Courier costs and delays may erode margins on low-priced basic cleans.
  • Seasonal demand, which may fall in winter and peak in spring and summer.
  • Low barrier to entry means local competitors can copy the offer quickly.
  • Western willingness to pay per pair is unproven and may be lower than needed for a viable hourly rate.
  • Limited home space for drying and storage caps how many pairs you can handle each week.
  • Cleaning chemicals must be stored and disposed of safely.
